Filtered water, 0.5% xanthan gum, 2% glycerin, optional 1% antimicrobial of your choice. All by weight. If you get a bottle of each from Amazon or Etsy, you have years of supply of lubrication. Or you can make cheaply enough to bath in it like in the JAVs.

You have to mix the gum and other similar gums into the glycerin first for even dispersal. That's why glycerin is in many things even when it's not really needed as a moisturizer. Then add the water and stir. You have your lube in a minute or two. You can warm it up in the microwave or use warm water.

For the commercial ones that last long, they are basically liquid plastic. Not only that it's bad for the environment, it's also bad for you; check EWG for the ingredients. For the xanthan gum, you can get a little thicker if you add more, but not proportional and not much thicker. Any thicker you have to cook glue like kindergarteners. Guar has the more slippery feel.

If you pick the right ingredients, it's an organic, preservative-free moisturizer too. Just up the glycerine to a few more percents. If you make it fresh every time, you don't need the antimicrobial and you can just use tap water. Distilled water doesn't have any bacteria in it in the 1st place and with any proper antimicrobial, tap water probably won't matter. You can also use food grade preservative if you do not leave it on your skin after. Like you can drink a lot of lemonade but if you put in in your hair you go blonde in the sun.
